Why Unlimited GenAI Photos Made a Brand Team's Job Harder

August 05, 2026

Most brands aren't struggling to produce AI-based generative photography. What they're struggling to produce are the right ones, and that problem got harder as the ability to produce volume went up, rather than easier, despite its lower cost today.

This runs contrary to the general consensus. The thought was that Generative AI would settle the problem of producing photorealistic photography for good — cheaper, faster, more flexible. What happened instead is that brands traded a production constraint for weaker skills in creative direction, with the result being that Gen AI on its own did not solve the problem. Today’s creative workforce is missing critical skills in producing photorealistic imagery using generative AI techniques.

What Scarcity Was Quietly Doing for Creative Teams

A studio booking used to arrive with constraints — a set number of setups, frames, and hours on the clock. The creative director's job was to get the most commercially valuable work out of those constraints, and a brand shoot running on average between $5,000 and $20,000. The expenses pile up.

Generative AI removed that cost pressure. A team can run three to five times as many photorealistic generative outputs compared to a traditional photography session, for a fraction of the cost.

Now, let’s talk about what removing the constraints won’t do. The first is that it won’t improve anyone's judgment about which generative shot is on brief. Where a creative director once reviewed forty frames from a shoot day, they're now reviewing far more outputs from a generative AI session, with less separation in quality between them and far subtler defects to catch. Here's the deal: the creative direction problem never got solved. Instead, the problem scaled, and the review workload went with it.

Why the Platform Pitch Leaves Out the Second Half

Almost every pitch for a Generative Photography project is built on production numbers — speed, volume, cost per output. What it leaves out is the audit and the curation steps of the Generative Photography workflow that still have to happen after the initial generative session ends.

For example, during the audit, the generative photographer has to ensure that the talent model's gaze doesn't feel disengaged, especially if the campaign and brand requirement needed aspiration — and ultimately determine that the shot is off-brief for the brand.

The point is this: these are judgment calls that need a commercial photography eye, applied to generative outputs. The role of the generative photographer is to understand both what a brand brief is asking for, and what a generative photography session that lacks creative direction gets wrong.

Why Judgment Outlasted Every Previous Shift in Technology

There's a skill in commercial photography that came during every technical change the industry has gone through — film to digital, retouching becoming universally accessible to an iPhone user, and now generative photography. It's the ability to read a shot against a brief and determine what works, what doesn't, and what generative direction comes next.

That skill, generative direction, is in short supply right now, for a specific reason. The market spent its first two years with Generative AI focused on generation capability — the part that was visibly new. Direction capability was already sitting inside every working photographer and creative director in the business, which is what made it easy to overlook. Said another way, Gen AI was first, and process took a back seat.

The marketers who are moving as early adopters are circling back to the importance of generative direction now, and we hear the same thing from most of them. Not to drop Generative AI — the economics are far too strong for that — but to have a generative photographer accountable for bringing the brand standard back into the workflow.
